Ask your producers whether referrals are important and you will get unanimous agreement. Ask them when they last asked a client for one, specifically, with a name attached, and the room gets quiet. Most will describe something passive: they mentioned they were taking new clients, they put a line in the newsletter, they said to keep them in mind. None of that is an ask, and none of it produces an introduction.
The gap is not belief. It is the difference between a general statement made into the air and a direct request made to a person who is in a position to say yes. Producers reach for the first because it cannot be refused. A general statement cannot fail. It also cannot work.
Why the ask feels like a tax on the relationship
In lending and advisory the relationship is the product. A producer who has spent six weeks earning a client's trust through a stressful process experiences the referral ask as spending that trust rather than confirming it. There is a real fear underneath it: that the client will re-categorize them, from a trusted professional back into a salesperson.

Every practice has run this campaign. A push at the Monday meeting, a target, maybe a bonus.
